The reason for the dullness is that our comprehensive performance is lower than expected, and there is still a distance between the achievement of various indicators and the requirements of customers. In order to serve our customers well and obtain more cooperation projects, we have to make more efforts and adjust our management thinking, that is, tell stories less and look at data more; give less reasons and more results; focus on the present and look forward to the future.

Throughout the development of the glasses industry, it is also affected by the Matthew effect. In recent years, with the intervention of investment companies, the phenomenon of big fish eating small fish and enterprise M & A in the glasses industry has occurred frequently, and there is a pattern that the powerhouse are getting stronger and stronger. In order to maximize revenue, the investment company has hired some senior management talents from other industries to promote the management reform of glasses enterprises. Because these cross industry management talents do not know much about the glasses industry, their evaluation of suppliers is to look at data, reports, supplier index rankings, etc. If our quality and delivery date data do not improve, if our products can not impress customers, if our services can’t make customers lazy, in today's fast-paced, customers will have no time to listen to your story, are not in the mood to talk with you about more cooperation projects, and are not interested in listening to you about future planning, special line arrangement, etc. Chinese people have a tradition of storytelling since ancient times. If we don't change our thinking of storytelling, don't read more data reports, don't mine the root causes behind the data, and don't take the initiative to integrate with the management of large international enterprises, we will lose not only one or two cooperation projects, but also the patience of customers and development opportunities. In order to change the thinking of managers, at the weekly meeting and operation analysis meeting, the company requires that the achievement of each module and index should be reflected on the first page of each report through data. At the same time, CQE is required to analyze our quality status and MPS is required to analyze our delivery performance according to the customer's scoring rules every week.
Give less reasons and more results.
In 2018, in order to improve the delivery problem, the company specially established central logistics and added more than 10 posts to manage the delivery date, including deputy general manager of logistics, chief of material control section, chief of production management section and MPS specialist. The annual salary of these posts alone increased the cost of the company by more than 1 million. If the company invests so many resources, our product delivery capacity has not been improved, our manufacturing cycle has not been shortened, and our delivery rate can’t meet the requirements of customers, what is the value of the company equipped with so many resources? For another example, in 2021, the company set up T5 team, which aims to reduce the workload of salespeople related to technology, quality, delivery and other daily affairs, and let them focus on understanding customers, conquering customers and reaping more cooperation projects. If the number of orders received by salesmen has not changed much, the number of complaints from customers has not decreased, and the per capita output value of orders received has not reached the level before the establishment of T5 team, what is the significance of establishing T5 team? I remember when I was in Dongfeng old factory in 2000, there were only about ten people in the weekly meeting, including the warehouse staff, and a small meeting table was not full. Today, more than 190 management cadres attended the morning meeting. What is the purpose of employing these managers? I am afraid of problems. I hope everyone can give results, not reasons. There is no shortage of whistlers in Ouhai. I know that one or another problems will occur in the process of enterprise operation. I also know that there must be a reason behind every accident. When a problem occurs, we need people who analyze the problem, find methods, give methods, and give satisfactory results, rather than people who tell me what happened and give a bunch of reasons. Can the company not pay you for any reason? Can the problem of reason be solved automatically? Is there any reason why customer satisfaction has improved? Business management is not a debate game, not a game of hide and seek. The team in charge of the delivery date should ensure that the products are delivered on time, the team in charge of quality should ensure the product quality, the team in charge of business should look for opportunities and explore the market, and the team in charge of production must complete the production tasks on time with quality and quantity guaranteed. No matter which team can’t give results, it will become a waste of resources and a burden on the company.
Focus on the present and look forward to the future
Many times, when I visited the welding workshop, I saw material accumulation on the assembly line, which failed to meet the planning requirements of the assembly line production mode. Every time, I call the production manager of the welding department and ask him if the problems on the assembly line can be improved? The production manager of the welding department looks sincere every time and says "yes". However, when I visited the welding workshop again the next day, there was still material accumulation on the assembly line. I believe that there are still many problems in the enterprise that the production manager of the welding department shows in his work. I remember the story of "Crybird" in the primary school text: the magpie flew out early in the morning, looked east and West, brought back some withered grass, and was busy making a nest for the winter. Crybird go out to play all day and come back to sleep when they are tired. Winter is coming, and the cold wind is blowing. Magpies live in warm nests. The crybird shivered in the crevice of the cliff and kept shouting: "shiver, shiver, the cold wind is freezing to death. I'll make a nest tomorrow." The next morning, the wind stopped and the sun was warm. It seemed that it was spring again. Magpie came to advise crybird: "make a nest while it's sunny. Now you're lazy and you'll be sad in the future." The crybird didn't listen to the advice, stretched and replied, "silly magpie, don't be wordy. It's warm and muddle along." In the cold winter and December, heavy snow is flying. The north wind roared like a lion, and the crevices of the cliff were as cold as an ice cellar. The crybird repeated, " shiver, shiver, I'm frozen to death by the cold wind. I'll make a nest tomorrow." At dawn, the sun came out, and the magpie called the crybird on the branch. However, the crybird had frozen to death at night.This story tells us that work improvement should focus on the present, and there is no need to pick an auspicious day to improve. We can't muddle along like the crybird, but we should learn from the magpie and solve the current problems. Even a little improvement is a kind of progress. For example, if the weekly and monthly production plans cannot be profitable after financial review, the planning department should adjust the order structure now, rather than wait until the weekend or the end of the month to summarize, reflect and tell stories. We have a vision, a mission and a goal, but looking forward to the future is based on whether we can be stable at present. We should do well every step, and every step is just right.
To tell less stories and read more data is to change the thinking of telling stories, read more data reports, tap the root causes behind the data, and take the initiative to integrate with the management of large international enterprises. Talking less about reasons and giving more results means that when a problem occurs, we should analyze the problem, find methods and give methods, and give satisfactory results, rather than giving a bunch of reasons after a problem occurs. If we can't give the results, it will become a waste of resources and a burden on the company. Paying attention to the present and looking forward to the future is to improve our work. We should pay attention to the present. We don't need to pick the auspicious day to grasp the improvement. We should start to solve the current problems. Even a little improvement is also a kind of progress. Looking forward to the future is based on whether we can walk steadily at present. We should do well at every step and just at every step.
